Corporate Group Operations

The problem

The group report combines figures from units that count differently. An AI-produced total adds two figures with the same name and different definitions, and hides the mismatch under a clean number that goes into the board paper.

A process from your work

How long does it take you to prepare a paper for a board meeting?

  1. Step 1From the group companies' reports, the tool drafts the analysis and the paragraphs for the board.
  2. Step 2You compare every status and condition in the draft with the source report.
  3. Step 3You decide what goes to the board and who owns each decision.
  4. Where the tool goes wrongThe draft drops the guarantee condition and writes “financing is secured”, so the board never decides.
  5. The verification stepMark every condition in the subsidiary's report and check that each one is in the draft.

More: what was measured and the full check

What changed, as measured

On tasks the tool does well, consultants with the AI tool finished 12.2% more tasks and worked 25.1% faster, with better quality.

Who was measured: Consultants at a global consulting firm, randomised to work with or without an AI tool on realistic analysis and writing tasks.

The caveat: Consultants on tasks designed for the experiment, not group finance staff; on a task the tool does not do well, those with AI were 19% less likely to be correct.

The check, step by step

  1. Open the subsidiary's report and mark every condition and qualification: "on condition that", "if", "by" a date, "except", "unaudited", "pending". Check that each one is in the draft for the board.
  2. For every status word in the draft ("approved", "secured", "completed", "compliant"), find the sentence in the subsidiary's report and check whether the status there is unconditional.
  3. Move every condition that requires action by the parent company or the board into a separate list, "Decisions required of the board", with its deadline, and propose it for the agenda.
  4. Before the paper is circulated, send the subsidiary's finance director the paragraph on their subsidiary and ask for written confirmation that no condition is missing.

The course covers group reporting and board papers with sources, with a named owner for every decision.

A documented failure pattern

“Financing for the investment is secured”, without the guarantee

The paragraph on one subsidiary in the paper for the parent company's board meeting, which an AI tool drafts for the group finance office from the subsidiary's quarterly report.

Why it is easy to miss

The 31 October deadline passes without a decision, because the board does not see that the guarantee is its own to give. The tool condenses the subsidiary's report and leaves out exactly the subordinate clause that limits the conclusion, "on condition that...", then adds "financing is secured", a conclusion broader than the source. Since the paragraph leaves nothing pending, the guarantee never reaches the agenda. Anyone who checks the figures finds the paragraph correct: the amount, the bank, the purpose and the word "approved" are all in the report.

Where the failure pattern is documented: Guidance from the UK financial reporting and audit regulator, the FRC (March 2026), on generative AI risks, with the summarisation of board minutes as a worked example; peer-reviewed studies in Royal Society Open Science (April 2025) and TACL (2024) on summaries that lose qualifications and information in the middle of long texts.Sources: Financial Reporting Council, 2026; Royal Society Open Science, 2025; Transactions of the Association for Computational Linguistics, 2024.The case above is ours, written for work in Albania; the laws it names were checked against the official text.

What it looks like

The subsidiary's quarterly reportThe bank has approved the 300 million lek loan for the new warehouse, on condition that the parent company signs the corporate guarantee by 31 October. Without the guarantee, the approval lapses.
